Whitepaper to video for demand generation
The download is not the outcome. Most gated whitepapers are downloaded, unread, and forgotten — and the video version fixes the wrong half of that on purpose.
The number that should worry you
Gated whitepapers are measured by downloads, which is a measure of form completions, not of reading. Anyone who has looked at the follow-on engagement knows the gap: a large share of downloads are never opened, and of those opened, most are skimmed for the one chart that got shared on social.
So the asset you spent six weeks on is doing two jobs — generating a lead record, and delivering an argument — and it is only reliably doing the first.
Ungate the argument, keep the gate on the artefact
The move that works is not removing the gate. It is producing an ungated video that carries the argument, and keeping the gated PDF for the people who want the full method, the data appendix, and something citable.
This inverts the usual funnel logic and it holds up: the video does the persuading at the top, and the download becomes a signal of genuine interest rather than the price of finding out whether the content was any good.

What goes in the five minutes
Not a summary of the whitepaper. A summary describes; the video should argue. Take the single strongest claim, the one piece of evidence that most supports it, and the practical consequence for the viewer's job.
The temptation is to preview all six sections so viewers know what they are downloading. That produces a trailer, and trailers for documents do not perform, because nobody was waiting for your whitepaper.
Where it goes
LinkedIn feed for the sixty-to-ninety-second cut, with captions, because it is watched on mute. YouTube for the full five minutes, because that is where the searchable version lives and where a description with links can do work. Embedded on the landing page above the form, which reliably improves form completion because the visitor now knows what they are trading their email for.
The same storyboard produces all three. Cutting a vertical version afterwards from a finished landscape render is the expensive way round.
Measuring it honestly
Downloads will not go up much, and that is the wrong metric anyway. Watch instead for the ratio of downloads to sales conversations, which should improve because the people downloading now know what they are getting, and for the total reach of the argument, which is the number the gate was suppressing.
